FACILITATIONANDTEAMBUILDING

ImTomRomito.ImafacilitatorandIworkwithorganizationsthatwanttoimprove
themselves.Manygroupsofpeoplewanttobecomebetterteamsinordertoachievetheirgoals.
ThisshortpaperexplainshowI,asafacilitator,helpthemdothatthroughaprocesscalled
teambuilding.

WhenImeetwithagroupforthefirsttime,Iaskthemwhattheywanttoaccomplish.Usually,
theydontknowexactlywhattheywanttodo.Theymaintain,however,thattheireffortsare
fragmentedandunfocusedbecausetheydonthaveanymoney,theirboardsandofficersare
burnedout,andtheydonthaveaplanforthefuture.IexplainthatIcanofferthreewaystohelp
them.Theyareactionplanning,strategicplanning,andteambuilding.Allthreehavethe
objectiveofimprovinginternalmanagement,buttheydifferintheirapproachandintensity.I
decideontherightapproachtousebasedonmyassessmentofthegroupshealth,size,and
interest.

WhenIdecidethatteambuildingwillhelpanorganizationthemostwiththetimetheywantto
devote,IemployanexercisethatIborrowedfromPeterSengesbookcalledTheFifth
DisciplineHandbook.Thisexerciseisappropriatefortheuseofbreakoutgroups.Herearethe
stepsIusedtoconductthisexercisewithseveralorganizations:

Assemblebreakoutgroups
.Theorganizationessentiallycametogetherinafourhour
retreat.Idividedeveryoneintofourgroupsanddirectedthemtocongregateinareas.

Assigntaskstoeachbreakoutgroup
.Inamedthefourgroups1A,2A,1B,and2B.I
assignedTeams1Aand2Athequestion:Inordertobecometheorganizationthatwewantto
be,whatdoweneedtodothatwere
not
doingnow?Wecalledthemvisionitems.I
assignedTeams1Band2Bthequestion:Inordertobecometheorganizationthatwewantto
be,whatdoweneedtodo
differently
fromwhatweredoingnow?Wecalledthemchanges.
Theirtaskwastogenerateasmanyitemsaspossiblein30minutesusingthebrainstorming
technique.IpreparedthemforthistaskbyconductingJustinTimeTraining.ThenIturned
themlooseandcirculatedamongthemtoensurethegroupswereontrackandworking.

Reportback
.ThenIhadthebreakoutgroupsreassembleandreportbacktothewhole
grouptheirtopthreevisionprioritiesandtopthreechangepriorities.Then,withmyhelp,the
wholegroupconsolidatedthetopthreevisionprioritiesandchangeprioritiesintoonelist.

Developanactionplan

toimplementthevisionitemsandchanges.Thebeautyofthisstepisthattheactionplan
includedthreethings:
What
theyweregoingtodo,
who
wasgoingtodoit,and
when
theywere
goingtodoit.Someone(preferablydifferentpeople)hadtocommittochampioningeachaction
item.

Theinterminglingandcrossfertilizationofideasandexpertiseinthisexercisehadapowerful
result.Eachoftheseorganizationscametogetherasateam.Imetsomeonefromoneofthese
organizationsyearslaterwhotoldmetheyweresoexcitedabouttheirexperiencethattheywere
stilltalkingaboutit.Isteambuildingforyourorganization?
