The year was 2004. Four years into the launch of biscuit brand Bisk Farm, sales were yet to take off.
Losses had crossed the Rs 15 crore mark and was still mounting. K D Paul and his son-in-law Vijay
Kumar Singh decided to make that one last-ditch effort before deciding to wind up. "We analysed every
possible facet and decided to go in for a complete paradigm shift," recounts SAJ Industries MD Vijay
Singh. "It was either sink or swim."

As reorienting its strategy was the need of the hour, the company tried a new tack. Instead of trying
endlessly for a pan-India presence , the company decided to think regional and appeal to people in
Eastern India. A major revamp in product packaging and a change in product formulation followed. Armed
with a slew of regional commercials for 6-7 of its products, Bisk Farm hit TV screens once again in
January 2005.
This time, the strategy hit the sweet spot. The new campaign marked a milestone for the Aparna Group,
the group that owns Bisk Farm. Before Bisk Farm was launched, the group was one of Kolkata's leading
distributors and clearing and forwarding agents of FMCG products. The brand marked the group's entry
into manufacturing.

Four years, 55 products and a Rs 200 crore-plus turnover later, the bad times, if we could say so, are well
and truly behind Bisk Firm. Business is booming, says Singh, hopeful of hitting the Rs 300-crore mark this
fiscal. He claims that the brand is the second largest in the Eastern region, with a 40% share of the
branded biscuit market and is hot on the heels of market leader Britannia.

This success was also followed by a diversification into the bakery business, where the company made a
retail foray last December with their Bisk Farm — Just Baked outlets.

At present, Bisk Farm has a presence in West Bengal, Jharkhand, Bihar, Orissa, the north-eastern states
and Bhutan. The most recent entry has been into Chattisgarh. what makes this success sweeter is the
fact that it comes against the backdrop that Bisk Farm is a regional player — that too one with a premium
positioning — that competes in a market that has heavyweights like Britannia, Parle and ITC.

Singh feels that a large part of the brand's success is to do with the fact that Bisk Farm does "regional
advertising but with a premium feel." When the brand was launched in 2000, Ogilvy was the ad agency.
But recently, 90% of the ad campaigns — much like other smaller and nimble consumer goods
companies — is handled in-house .

"Our advertising has touched a chord with people," claims Singh who adds that with a budget of Rs 25
crore, we're also the highest advertising spender across any category in East India among regional
players.

From biscuits to bakery — cakes, cookies and Rusks and moving on to extruded snacks — the company
is on course to fulfil its vision of becoming a complete food company. "We're constantly innovating , be it
with the country's first sugar-free creamcracker or the latest offering Googly, a sweet and sour cracker
biscuit. Even our biggest rivals often copy our products," says Singh.

Just Baked, as a retail foray, was infact conceived as a platform to interface with customers. "We made
the model interesting by adding our own range of bakery products, savouries and beverages ," he adds.
At present, there are eight Just Baked outlets up and running, with a target of 25 this fiscal . By end next-
fiscal , the company hopes to have 100 outlets across Kolkata and its suburbs.

Come January, Bisk Farm is all set to kick off its Rs 50-crore production facility in Siliguri. That'll add
about 4,000 tonnes production capacity to the combined existing capacities at Uluberia and Sankrail,
which are running to near-full potential.

Next on the cards is Bisk Farm's fourth — - and most ambitious —- production facility till date, a Rs 100-
crore and 8,000 tonne venture at Bangalore, to help in the brand's planned foray into the Southern
markets. The company is now awaiting the goahead from the state government. Karnataka will be
followed by Tamil Nadu and Andra Pradesh.

"We'll also extend our foot-print to Madhya Pradesh and Uttar Pradesh next year," says Singh. The
company also has plans to roll out an IPO by 2011 to raise Rs 1000-1200 crore for the national push.
"Currently, as a family-owned company, changes can be debated, discussed and taken fast. That's a big
advantage we have over the FMCG giants. Which is why we will continue to hold a majority stake even
after the IPO," he says. At present, Aparna Group chairman KD Paul handles the back-end as mentor,
while his son Arpan Paul and Singh tackle the front-end . On an average Singh spends at least 15 days
every month in the market to ensure that he always has a handle on the customers' pulse.

"My biscuits have now become my calling card," laughs Singh. Not too long ago, when he walked into the
Karnataka Udyog Mitra, the state's nodal agency to facilitate industry, its chairman had never heard of
Bisk Farm. "I left four cartons of biscuits with them. The next day, when I went back, I got a red carpet
welcome. It happens every time. It works like magic," he says. A 'cracker' of an idea, we say.

of.
